

01 · The Situation
This US home services franchise network runs 12 locations across the Southeast and Midwest offering pest control, lawn treatment, and exterior cleaning. Corporate marketing ran Google Ads nationally; local visibility depended on Google Business Profile and organic local search.
At audit, zero locations ranked in the map pack top 3 for their core "[city] + [service]" queries. Most sat outside the top 10. Franchisees complained that corporate leads were expensive while local organic demand went to independents with stronger GBP signals.
The franchise model made this harder: corporate had standardized one-size-fits-all descriptions, shared phone routing, and duplicate service-area pages that swapped city names — classic doorway-page risk.
02 · The Diagnosis
We scored each location on our map pack readiness framework (GBP 30%, reviews 25%, citations 20%, on-site 15%, competitive 10%). Network average: 41/100 — "Not map-pack ready."
GBP incompleteness. Wrong primary categories on 7 of 12 profiles. Service lists generic. Photos stale (average last upload 14 months prior). No post cadence.
Review gap vs competition. Local-services benchmark for competitive map presence: ~60 reviews per location in dense markets. The network averaged 22 with review velocity near zero — vs our 8 reviews/month healthy velocity benchmark.
Citation drift. NAP inconsistencies across Yelp, Angi, BBB, and franchise aggregator feeds. Three locations had duplicate GBP listings suppressing the canonical profile.
On-site local proof missing. Corporate site had 12 thin location pages — templated copy, no location-specific proof, no internal linking from service hubs.
03 · What We Did
Phase 1 · GBP rebuild (weeks 1–4). One profile per legitimate storefront. Primary categories corrected per market. Service menus aligned to local search language. Photo refresh schedule — fleet, team, completed jobs. Weekly posts tied to seasonality (mosquito season Florida, aeration season Ohio).
Phase 2 · Review system (weeks 2–8). Post-service SMS review request — one tap to GBP form. Owner response playbook within 24 hours. Velocity reached 9 reviews/month/location average by week 8 — above our 8/month healthy benchmark.
Phase 3 · Citations and duplicates (weeks 3–6). NAP standardized across top 20 directories per market. Duplicate listings merged or suppressed. Franchise corporate feed audited for drift.
Phase 4 · Service-area content (weeks 5–12). Unique location pages: local proof, FAQs per metro, embedded map, internal links from category hubs. No find-replace city spam.
04 · The Results
At 90 days:
- 8 of 12 locations in map pack top 3 for primary service queries in their metro
- Remaining 4 moved from outside top 10 to positions 4–7 — pipeline for next quarter
- Map pack readiness score: 41 → 82 network average ("Likely competitive" band)
- +156% direction requests in GBP insights vs pre-engagement baseline
- Phone calls from GBP up 89% network-wide — measured via call tracking per location
Franchisees in Tampa, Charlotte, and Columbus saw the fastest gains — markets where citation cleanup and duplicate suppression unlocked suppressed profiles within weeks.
05 · What's Next
The network is rolling the playbook to four new franchise openings in Q4 — GBP live before doors open, review system day one, location page at launch.
